Prompt Pack vs. Custom GPT vs. Claude Project: Which Should You Build First in 2026?

A head-to-head on cost, portability, and maintainability. Hint: the right answer depends on whether your customers pay you monthly or per-seat.

The One Number That Matters

You're building an AI-powered product, maybe a custom research assistant, a code-generation tool, a copywriting system. You've got three ways to ship it in 2026: sell a Prompt Pack, launch a Custom GPT, or build a Claude Project. You have twelve hours to decide which one actually makes money.

Here's the uncomfortable truth that nobody talks about in the hype cycle: the right answer isn't about "which platform is best." It's about whether your customers pay you monthly or once.

That one dimension divides these three paths into two fundamentally different businesses.

The Monthly vs. Per-Seat Thesis

If your customers expect a recurring subscription, they're paying you every month for access, updates, and support, then Prompt Packs and Custom GPTs are traps. Both models lock you into per-seat, one-time transactions. You'll ship once, watch a modest revenue spike, and then spend nine months spinning your wheels trying to cross-sell add-ons to customers who have no incentive to buy them again.

Claude Projects sit in the middle. If your customer is a Claude Pro subscriber, they have the platform habit already. You just need the product habit. That's achievable, but fragile.

If your business is genuinely per-seat, "I build prompt packs, I sell them for $17, I move on to the next product", then the question becomes about reach, margin, and control.

The numbers:

  • Prompt Pack: 10% fee (Gumroad), $5,000–$40,000/month potential revenue for a niche pack that hits Etsy SEO. One-time cost to build: ~$100 (your time). Margin: 90%. Customer reach: anyone with a credit card.
  • Custom GPT: 30% of revenue pool (OpenAI's undisclosed algorithm). Top tier: $500–$15,000/month. But you need 25+ conversations per week to qualify, and the vast majority of GPT builders earn zero. One-time cost: ~$0 (free to build). Margin: 70% (if you're lucky). Customer reach: ChatGPT Plus subscribers only (~10M globally in 2026).
  • Claude Project: Similar economics to Custom GPT, no direct revenue share yet, but Claude Team/$25/user/month gives you a recurring revenue lever. Cost to build: ~$0. Margin: unknown (Anthropic hasn't announced a creator revenue-share program). Customer reach: Claude Pro/Team subscribers (~5–10M globally).

The real arbitrage? Prompt Packs have the best reach-to-margin ratio for per-seat businesses. They also have the worst narrative value at founder dinner parties. Nobody wants to admit they make $3K/month on Gumroad. Investors definitely don't want to hear it.

The Deep Dive: Which Path for Which Business

Prompt Packs: Best for Outcome-Obsessed Creators

You build a Prompt Pack when:

  • You've got a specific, repeatable outcome ("turn messy notes into blog outlines," "generate motion-capture briefs," "build technical documentation from code").
  • Your customer can consume the deliverable in Markdown/PDF. They don't need a live interface.
  • You can list it on Etsy or Gumroad and let SEO do the work. (This is the actual work.)
  • You're comfortable with one-time transactions.
  • You want 90% margins and zero platform risk.

The example: Sarah builds "The Copywriting Prompt Pack" ($27). It's 15 Claude prompts, each optimized for a different copywriting use case, email subject lines, landing page headlines, SMS campaigns. She publishes it on Gumroad and Etsy. By month 3, Etsy SEO has buried her at position 23 for "copywriting prompts." She's getting 150 sales/month × $27 = $4,050/month. She spends 4 hours/month on customer support (refunds, customization requests). Total time investment after launch: ~4 hours/month. Revenue: $4K/month.

Here's what's not in the hype cycle: she could sell 10 prompt packs at $27 each and hit $40K/month. Instead, she spends the next 18 months shipping pack #2, #3, #4. That's actually a solid, sustainable, unglamorous business.

The real problem? Prompt packs are collapsing in prestige. The market peaked in 2023. According to Rupa, "prompt packs and template PDFs have collapsed in pricing and demand; the creators still winning with them have pivoted to bundled outcomes." So you need to build the pack + a wrapper (a landing page, a course, a community) to justify premium pricing. That raises your cost-to-build to $500–$2K.

Tools you'll need:

  • Gumroad or Etsy (free to list)
  • A PDF editor or Markdown renderer (free)
  • SEO keyword research tool (~$15/mo, optional)
  • Email follow-up automation (Kin, free tier, optional)

Timeline: 2–4 weeks to build a good pack. 4–12 weeks to gain traction on SEO.

Custom GPTs: Best for Product Designers with a Huge ChatGPT Audience

You build a Custom GPT when:

  • You already have a ChatGPT Plus subscription (you're paying $20/month anyway).
  • You're comfortable building UI-in-the-interface (no coding required).
  • You have an existing audience (Twitter, YouTube, newsletter) to cross-promote.
  • You're not expecting to make meaningful money. You're expecting brand building, network effects, or downstream consulting leads.

The economics are brutal. According to OpenAI's 2026 revenue program, "OpenAI's revenue sharing model operates on an engagement-based system with user engagement time determining base revenue, with longer, more substantive conversations generating higher payouts than brief interactions." Average payout: ~$0.03 per conversation. To hit $1K/month, you need 33,000+ conversations. To hit $5K/month, you need 166,000+.

The kicker: most creators earn nothing. "Most creators earn nothing from the program because they don't meet the 25 conversation minimum per week to qualify."

So the bar isn't even $1K/month. The bar is 25 conversations/week (1,300/year). If you build a Custom GPT and hit that, you're in the top ~20% of builders. Then you're in a revenue lottery where OpenAI's algorithm (which nobody understands) decides how much you're actually worth.

The example: Jamie is a product manager who builds "Product Review GPT" ($0 cost to build). It's trained on his favorite product books and lets users interview him (virtually) about their design decisions. He lists it in the GPT Store and shares it with his 50K Twitter followers. Within a month, he's got 8,000 conversations. OpenAI allocates him $500 from that month's revenue pool. Great! Except the algorithm is non-linear, opaque, and inverts the next month. Month 2: $300. Month 3: $800. He spends 20 hours/month maintaining the GPT (updating context, fixing edge cases, responding to feedback in the store). He's making $500/month average. Effective hourly rate: $25/hour. He'd be better off consulting.

But here's the real upside: Custom GPTs are a free awareness lever if you already have an audience. Jamie uses his GPT as a calling card to land a $50K consulting engagement with a Fortune 500 company. That's the real business. The GPT is a demo.

Custom GPTs hit a structural ceiling: "creators can't set their own price, meaning you have zero leverage to capture more value from a better GPT." You're not building a business. You're building a resume enhancement.

Tools you'll need:

  • ChatGPT Plus subscription ($20/month)
  • Nothing else. OpenAI built the interface.

Timeline: 3–7 days to build a GPT. 4–12 weeks to gain traction if you promote.

Claude Projects: Best for Teams and Small Orgs (If You Can Sell Bundling)

You build a Claude Project when:

  • Your customers are already Claude Pro or Claude Team subscribers.
  • You can pitch them on "here's a project template you can use right now, saves 10 hours/week."
  • You're willing to bundle it into a recurring revenue stream (Claude Team plan at $25/user/month, or your own SaaS wrapper).
  • You want more control than Custom GPTs but less risk than Prompt Packs.

The current state: Anthropic hasn't announced a creator revenue-share program like OpenAI's (though rumors suggest they're building one). So right now, Claude Projects is a sales channel, not a revenue channel.

Claude Team subscriptions start at $25/user/month, with enterprise options for larger orgs. If you can convince a 10-person team to subscribe (that's they're not already) because of your project, you've just generated $3K/month in recurring revenue. That's real money.

But here's the friction: you have to sell it. Anthropic doesn't own the customer relationship like OpenAI does. You're selling access to a project template to an org that uses Claude. That's a direct sales motion. You need:

  • A landing page
  • Case studies / proof that the template saves time
  • Email outreach or partnerships
  • Ability to run a small SaaS business (billing, support, versioning)

The example: Marcus builds "Research Assistant Pro" (a Claude Project template that's fine-tuned for legal research). He sells it to law firms as a $500/month add-on (his custom SaaS wrapper). He lands 5 customers in month 1 ($2.5K/month revenue). He spends 40 hours/month on sales, support, and product updates. Effective hourly rate: $62.50/hour.

Compare that to Jamie's Custom GPT ($25/hour) or Sarah's Prompt Pack ($1K/hour, once amortized). Marcus is in the middle. But his revenue is recurring, so month 2 he makes $2.5K again. Sarah has to ship pack #2 to grow.

The real advantage of Claude Projects: if Anthropic launches a creator revenue-share program (which is nearly certain by 2027), your projects are already positioned. You get the upside for free.

Anthropic's 2026 roadmap shows heavy investment in Claude Code and deployment tooling, which suggests they're building infrastructure for teams to share and monetize custom projects. This is speculative, but the direction is clear: Anthropic is building a platform where projects could become a mainstream revenue lever.

Tools you'll need:

  • Claude.ai or Claude API access (free for projects, paid for deployment at scale)
  • A landing page (Webflow, Vercel, free)
  • Stripe for billing (free tier up to $5K/mo volume)
  • Email tool for outreach (free tier on Mailchimp, Lemlist, etc.)

Timeline: 1–3 weeks to build a project. 8–16 weeks to land first customer (if you're doing cold outreach).

The Decision Framework: Ask These Three Questions

1. Do your customers already have a platform relationship with OpenAI or Anthropic?

  • Yes, ChatGPT Plus? → Custom GPT is free distribution. But expect $100–$500/month, not $5K.
  • Yes, Claude Pro/Team? → Claude Projects are a real wedge for recurring revenue.
  • No? → Prompt Pack is your only bet for meaningful customer reach.

2. Can you sell a subscription, or are you locked into one-time transactions?

  • Subscription → Claude Projects (with a wrapper SaaS) or Prompt Pack (ship version 2, 3, 4).
  • One-time → Prompt Pack is your best unit economics (90% margin).

3. How much time do you want to spend on sales vs. building?

  • Zero sales time → Custom GPT (you get what the algorithm gives you) or Prompt Pack (SEO is your sales engine).
  • 10–20 hours/week → Claude Projects with a SaaS wrapper. Real sales closes real deals.
  • 30+ hours/week → You're not a product builder anymore; you're a founder. Build a full SaaS or agency.

The Path Most Founders Miss: Bundling

Here's what the hype cycle doesn't cover:

The fastest path to $10K/month is not optimizing one lever. It's combining all three.

You build a Prompt Pack ($27 one-time sale, 200 units/month = $5.4K/month). You also build a Custom GPT (free promotion channel for your email list, $300/month from OpenAI). You also build a Claude Project and a SaaS wrapper around it ($2K/month from 4 team customers).

Total: $7.7K/month. Total time: ~30 hours/month (mostly support). Total cost: $100/month (hosting, tools).

This is unglamorous. It's not "I built a unicorn with AI." It's "I built three small products in three different formats and stacked the revenue." But it works.

The creators winning in 2026 aren't picking one horse. They're building a portfolio of distribution channels and letting each one do what it's good at. Prompt Packs are your high-margin floor. Custom GPTs are your brand amplifier. Claude Projects are your recurring revenue lever.
